•Analysis of the current situation:
oReview existing organizational structure, core processes, and performance management in the Store Operations Management organization
oReview Store Operations Management cost structure
oIdentify management structures and operational models that are used in the market
oBenchmark IKI Store Operations Management structure to local competitors and international players
oOutcome – a) presentation (.pptx format) covering all identified aspects and key findings, b) detailed supporting material (calculations, interview summaries, etc.)
•Recommendations for the future:
oDevelop several organizational structure alternatives (incl. pros and cons) and assess them against IKI’s business objectives
oFor 2 selected alternatives prepare a high-level business cases / financial impact projections new organizational structure and identify potential opportunities
oRecommend the best alternative based on the pre-determined criteria
oOutcome – a) documented organizational structure alternatives (.xls and .pptx formats), b) business cases, incl. calculation logic and assumptions (.xls format), c) detailed supporting material
•Implementation plan preparation:
oDevelop initiatives with relevant sponsors and a broader team that include timelines, resource needs, financial impact projections, and change management approach
oPrepare implementation roadmap and put together all the initiatives into a master plan that defines short-term and long-term initiatives, resources, interdependencies, and critical milestones
oOutcome – a) list of initiatives (incl. initiative name, scope, goal, resources needed, preliminary investment/costs, preliminary benefits (financial / non-financial) key milestones) (.xls and .pptx formats, b) aggregated roadmap (.xls and .pptx formats) with defined short-term and long-term initiatives, interdependencies, high level financial impact and critical milestones
